Short answer
Case packing sounds like a machine category, but most failed projects are not caused by a lack of suppliers. They fail because the supplier never proved the hard parts: weak cartons, product orientation, collation, changeover, jams, label position, reject handling, and handoff to palletizing.
China can be a good sourcing market for case packing equipment when the job is defined tightly enough for suppliers to test. It is a poor market when the buyer asks for a broad quote and hopes the supplier will discover the real process risk later.
Supplier type
A standard case packer, a robotic loading cell, and a turnkey end-of-line packaging supplier are not interchangeable.

What to send
Send product drawings, product photos, current packing videos, product weight, fragility notes, carton drawings, carton samples, pack pattern, target speed, label requirements, barcode needs, line layout, utilities, operator workflow, and downstream equipment details.
Ask each China supplier to respond with a layout, machine scope, handling concept, carton test assumptions, controls responsibility, changeover method, spare parts list, FAT plan, installation scope, and exclusions. The exclusions matter as much as the price.
Where projects go wrong
Case erecting and sealing depend on carton tolerance, board quality, crease behavior, tape or glue method, and how the machine handles a bad case.
Counting, orienting, grouping, lane control, and buffering are often where speed disappears. The supplier should show the product handling method, not just quote cases per minute.
Recipe changes, guides, tooling, carton size changes, and operator steps need to be visible. “Easy changeover” is not a specification.
Checkweighing, labeling, palletizing, rejects, conveyors, and line controls can be excluded from a cheap quote while still being necessary for the line to run.
Buyer-side view
For a case packing project, we would first separate suppliers by ownership: machine-only, robotic loading, or full end-of-line integration. Then we would ask for comparable evidence, test real cartons, compare assumptions, and turn the FAT into a real acceptance test rather than a factory demonstration.
